Firmware development cost: what actually drives the price

The six factors behind every firmware quote, where projects overrun, and how to get a fixed price you can trust.

THE SHORT ANSWER

Firmware cost is driven less by lines of code than by six things: the hardware's maturity, the radios, power targets, update requirements, how much already exists and how much testing the product category demands. A full connected device with firmware, app and cloud usually starts around $30,000 with a team like ours.

The six things that move a firmware quote

1. Hardware maturity. Firmware on a validated production board is a different job from firmware on a prototype that will change twice more. Every board revision means driver changes and retesting.

2. Radios and protocols. One BLE link with a handful of commands is simple. BLE plus Wi-Fi provisioning plus a cloud protocol, or cellular with roaming, multiplies the states the firmware has to handle.

3. Power targets. A mains-powered device can stay awake. A coin-cell device that must last two years needs careful sleep modes, radio duty cycles and measurement, and that takes time.

4. Over-the-air updates. A safe update path needs a bootloader, signed images, a fallback and failure testing. It is one of the most valuable parts of the firmware and one of the most often underestimated.

5. What already exists. Taking over working code with documentation is cheaper than starting fresh. Taking over undocumented code from a departed developer can cost more than a rewrite.

6. Product category. Medical, safety and access-control devices need more documentation, edge-case testing and review than a consumer gadget, even when the features look similar.

Where firmware projects overrun

  • The app and firmware teams invent the protocol separately and spend weeks reconciling it.
  • Hardware changes arrive mid-project without a written change process.
  • OTA is left until the end and turns out to need a bootloader redesign.
  • Testing happens on a dev kit, and the real board behaves differently.
  • Nobody owns the joins between firmware, app and cloud.

How to lower the cost without cutting corners

  • Freeze the board revision before full firmware development starts.
  • Write the device-to-app protocol down first and version it.
  • Plan OTA from day one, even if you ship it in phase two.
  • Send real units to the developer at the start.
  • Buy a scoped plan up front instead of accepting a guessed estimate.

FAQ

Is firmware usually priced fixed or hourly?

Either, but a fixed price is only reliable after the hardware and existing code have been reviewed. That is what a paid scoping phase is for.

Can firmware start before the hardware is final?

Partly. Architecture, protocol and logic can start on a dev kit, but drivers and power tuning need the real board.

What does firmware maintenance cost after launch?

Plan for security patches, OTA releases for bug fixes and occasional SDK updates from the chip vendor. A support plan usually costs a fraction of the build per year.
